Promoting your best agent into leadership isn't the problem. Not telling them the job changed completely is.

I've watched a lot of great individual contributors get promoted into leadership the moment a team crosses ten people, and I've watched a lot of them struggle. Not because they lack the skill. Because nobody told them the job just changed completely.

#Leadership problems get mistaken for frontline problems

When CSAT slips or turnover climbs on a growing team, most companies look at the agents first. In my experience, it's almost always a leadership gap. You promoted someone for being the best agent, not for being the best coach, gave them a generic management workshop, and called it done.

#What actually has to change

Emotional intelligence matters more than SLA math. Once a team passes ten people, a leader's job shifts from managing their own queue to managing morale, conflict, and burnout across a group. I've had better luck moving one-on-ones away from KPI reviews and toward actual coaching conversations: what's hard right now, what do you need from me.

Give agents real authority, not just a script. Every ticket that has to escalate for a manager's approval slows the whole system down and signals you don't trust your team. Set a real boundary, agents can issue refunds up to a set dollar amount without asking, and the backlog and the morale problem both improve.

Build an actual path from frontline to leader. Most new managers get the title and nothing else. Pair them with someone who's already run a team this size. It sounds obvious. Almost nobody does it.

Make communication go both directions. Frontline agents see product problems before anyone else does. If your leaders only pass information downward, that signal dies. Train leaders to carry what they're hearing back to product and engineering, not just deliver company updates to their team.

Measure leaders on retention, not just CSAT. A leader who burns through agents to hit a CSAT number is borrowing against next quarter. Tie part of how you evaluate leaders to whether their people stay.

Look at what your managers are actually spending their week on. If it's mostly firefighting escalated tickets instead of coaching, that's your answer. Pick one: give your team real refund authority, or replace one KPI-review one-on-one this week with an actual coaching conversation. Either one will tell you more about what's broken than another workshop will.
